Questions to Ask Before Hiring an SEO Agency

An SEO retainer runs for months and touches your revenue. These nine questions force specifics — and separate strategists from salespeople.

Hiring an SEO agency is not like buying software. There is no free trial of month four. You sign a retainer, hand over access to your website and analytics, and find out months later whether the work was real. The wrong choice costs money twice: the retainer, and the months of lost momentum.

You do not need twenty-five questions. You need the right ones — questions that cannot be answered with rehearsed fluff, and that reveal how the agency thinks about your situation. Here they are, with what a good answer sounds like and the warning signs to watch for.

The Interview

Nine questions that reveal everything

For each: what you are really testing, what a good answer sounds like, and the red flag that ends the call.

1. What will you do in the first 90 days?

Tests: whether they diagnose before they prescribe. Good answer: a technical audit, baseline measurements, competitor gap analysis, and the first fixes — named specifically for your site. Red flag: vague "optimization," or a traffic number quoted before they have looked at anything. Nobody can know the outcome before the audit.

2. Who actually does the work?

Tests: accountability. Good answer: named people or a named in-house team, with who handles technical, content, and links. Outsourcing parts of the work is not automatically bad — but it must be disclosed, with quality control explained. Red flag: "our team" with no names, or senior people selling and juniors executing with no oversight mentioned.

3. What will the monthly report include?

Tests: whether they measure business outcomes or vanity metrics. Good answer: a sample report showing rankings and traffic, leads, calls, or revenue signals — plus what was done that month and what is next. Red flag: ranking screenshots only, or "impressions are up" with no connection to enquiries.

4. How do you build links?

Tests: whether their methods would survive daylight. Good answer: plain-language tactics — digital PR, guest contributions, directories, broken-link outreach — with examples of the kinds of sites. Red flag: "proprietary network," "private blog network," or refusal to say. If they will not describe it, assume you would not want it described to Google either.

5. Do you guarantee rankings?

Tests: honesty. Good answer: no — and an explanation of why. Google itself warns businesses to be wary of anyone guaranteeing #1 rankings; no agency controls the algorithm. Red flag: any version of "yes." A guarantee of rankings is a guarantee they will say anything to close you.

6. What do you need from us?

Tests: whether they understand SEO is a partnership. Good answer: questions about your customers, margins, seasonality, what a good lead looks like, and who approves content. Red flag: they agree to every brief instantly and ask for nothing. An agency that needs nothing from you plans to do generic work.

7. What is the pricing structure — and the real minimum?

Tests: whether the economics are honest. Good answer: clear monthly scope with what is included, no lock-in surprises. As one honest data point: our pricing starts at ₹15,000/month for local SEO, with a free audit before any quote — because the audit is what tells us what the work actually costs. Red flag: suspiciously cheap retainers with big promises; genuine strategy, content, and outreach cannot be funded on pocket change.

8. What happens if I leave?

Tests: whether you are a client or a hostage. Good answer: you own your analytics, Search Console, ad accounts, website, and content — in writing — with a defined notice period and a clean handover. Red flag: they own the accounts, content disappears on exit, or the contract auto-renews with painful exit terms.

9. What is your plan for AI search?

Tests: whether they are working in 2026. Good answer: specifics — answer-shaped content, schema, entity signals, and tracking citations in AI Overviews and AI assistants, not just blue-link rankings. Red flag: blank stares, or "we do keywords." Search has changed; your agency's playbook should have changed with it. See our services for what a current playbook covers.

Walk away

Two red flags that end the call

"We guarantee #1 rankings"

Google's own guidance for hiring SEOs warns against this exact promise. Rankings depend on the algorithm, competitors, and your site — none of which the agency controls. A guarantee is not confidence; it is a sales tactic.

"Our methods are proprietary"

Real SEO is not a secret recipe — it is audits, content, technical fixes, and outreach, done well and in the open. "Proprietary" usually means either nothing special, or something they cannot defend. Our whole position is the opposite: no black box.

Set expectations

What honest timelines look like

Ask any agency "how long until results?" and compare their answer to this: technical and on-page improvements typically land in the first 4–8 weeks; meaningful ranking movement usually shows between months 3 and 6; compounding traffic and lead growth builds from months 6 to 12. New domains and competitive markets take longer.

Anyone promising page one in 30 days is either buying ads and calling it SEO, or planning to disappoint you in 30 days. The honest answer is a range, not a date — and it should come after they have audited your site, not before.

FAQ

Asked, answered.

How long does SEO take to show results?

Expect early technical and on-page improvements within 4–8 weeks, meaningful ranking movement between months 3 and 6, and compounding traffic and lead growth from months 6 to 12. Competitive markets and newer domains take longer. Anyone promising page one in 30 days is selling something else.

Should I hire a local SEO agency or can they be remote?

For local SEO — Google Business Profile, local citations, area pages — an agency that understands your market has an edge. For technical or content SEO, competence matters more than proximity. Judge the work and the answers to the nine questions above, not the pin code.

What should I own if I hire an agency?

You, not the agency: your Google Analytics, Search Console, Google Business Profile, ad accounts, domain, website, and all content created for you. Get this in writing before work starts. Ownership disputes are the ugliest part of bad agency breakups.

Can I do SEO myself before hiring an agency?

Yes — the basics (Search Console setup, fixing titles and meta descriptions, Google Business Profile completeness, asking customers for reviews) are genuinely DIY-able and make any future agency engagement more effective. Hire when you need technical depth, content at scale, or link building you cannot do in-house.

What is a reasonable price for SEO in India?

It varies widely by scope, but as one honest data point, our pricing starts at ₹15,000/month for local SEO, with a free audit before any quote. Be skeptical of very cheap retainers promising big outcomes — real strategy, content, and outreach cost real effort. Compare scope per rupee, not just the headline number.
